Two axes of innovation

The Deep Craft framework maps any innovative idea onto two critical dimensions — revealing whether it represents genuine breakthrough thinking, or something far less reliable. Let us build the map.

Axis one

Innovator informedness

The vertical axis measures how deeply an innovator understands a domain: its history, failed attempts, underlying principles, and subtle constraints. This expertise spans from shallow to profound.

Low informednessSomeone with no chemistry background suggesting we "just combine two chemicals to cure cancer" — without knowing what has been tried, why it fails, or the underlying mechanisms.

From surface knowledge to deep mastery

High informedness is earned over years of dedicated practice. It is the difference between knowing the rules and knowing precisely why the rules sometimes have exceptions — and when to exploit them.

High informednessA physicist who has spent decades with quantum electrodynamics and knows exactly where the Standard Model's predictions quietly diverge from experimental results.
Axis two

Consistency with conventional wisdom

The horizontal axis asks: how much does this idea align with what domain experts currently believe? Ideas range from reinforcing the status quo all the way to flatly contradicting it.

High consistency"We should improve battery energy density by refining cathode chemistry." Nobody disagrees. The direction is obvious and well-funded.

From consensus to contrarian

A low-consistency idea challenges what most experts believe is true or possible. It looks absurd or naïve from the outside — even when it turns out to be correct.

Low consistency"Ulcers are caused by bacteria, not stress." This sounded fringe in 1983. Barry Marshall drank the bacteria to prove it — and won a Nobel Prize.

Plausible — Obvious

Low informedness + high consistency yields ideas that make sense to everyone but rarely lead to breakthroughs. They are already being explored, already funded. Incremental at best — a slightly faster horse.

Example"Smartphones should have better cameras and longer battery life." True, obvious, and already on every roadmap. No differentiation possible here.

Dead on Arrival

High informedness + high consistency is a trap. These are ideas that follow naturally from the prevailing theory — but which carry a fundamental ceiling embedded in their very premises. An expert following the conventional path discovers, too late, that the theory itself was the barrier.

Historical exampleLate 19th-century physicists applying classical mechanics to blackbody radiation were deeply expert and perfectly aligned with consensus — yet the result was the "ultraviolet catastrophe." Dead on arrival: not from ignorance, but because faithfully extending the paradigm was precisely the wrong move.

Hail Mary

Low informedness + low consistency. These are uninformed contrarian bets — going against the grain without knowing why. They can occasionally succeed through sheer luck, but they are not a repeatable strategy for innovation.

ExampleA newcomer to energy storage betting on compressed air for grid-scale power because "the obvious approaches are too crowded" — without understanding why every prior attempt failed at the thermodynamics level.

This is where breakthroughs live: Deep Craft

High informedness + low consistency. A true expert proposes something contrarian — and their deep knowledge reveals exactly why the conventional wisdom is wrong. Everyone else sees an absurd bet. They see the hidden path.

Historical examplesSemmelweis on handwashing (1847). Barry Marshall on H. pylori. Shannon's insight that information could be quantified and transmitted reliably despite noise. Each was deeply expert in their domain and sharply, deliberately contrarian.
Synthesis

The power of the framework

Deep Craft is not about random genius. It is a repeatable posture: build profound domain expertise, then use it to find where expert consensus has calcified into a blind spot. The breakthrough lives in that gap — invisible to outsiders, visible to the deeply informed.

Key insightThe framework helps distinguish ideas that merely sound smart from ideas genuinely positioned to succeed where others cannot follow — because they lack the informedness to even see the opportunity.
